It spans divergent thinking (generating multiple possible solutions), convergent thinking (narrowing to the best option), constraint navigation (working within real-world limits), and implementation planning (turning ideas into action). A candidate who excels at brainstorming may struggle to prioritise under pressure. Someone who thrives with constraints may freeze when given a blank canvas.
This article breaks down five assessment methods that target different facets of creative problem-solving, with concrete examples, scoring criteria, and common mistakes to avoid at each stage.
Why Traditional Interviews Miss Creative Problem-Solving
Standard competency interviews typically ask candidates to recall past experiences. "Tell me about a time you solved a difficult problem" is a reasonable prompt, but it has three structural weaknesses when applied to creative problem-solving.
First, candidates self-select which stories to share. They will choose examples where the outcome was positive, which tells you about their judgement of what constitutes a good story, not necessarily their creative process.
Second, recall-based answers are difficult to verify. A candidate describing how they "redesigned the onboarding flow to reduce churn" may be accurately describing their contribution, or they may be claiming credit for a team effort.

A total score of 14 or above (out of 20) typically indicates a strong creative problem-solver. Scores between 10-13 suggest potential that could be developed. Below 10 indicates a gap in this competency.
Method 2: Situational Judgement Tests (SJTs)
While case studies assess depth, SJTs assess breadth. They present candidates with a series of short scenarios and ask them to rank or select the most and least effective responses from a set of options.
SJTs are particularly useful for evaluating creative problem-solving in roles where the candidate will face many small decisions throughout the day rather than occasional large strategic challenges. Think retail management, event coordination, or client-facing consulting roles.

Putting It into Practice
Start by auditing your current hiring process for non-technical roles. Identify which stages, if any, are currently designed to surface creative problem-solving. In most organisations, the answer is "none" because interviews default to competency recall questions and technical knowledge checks.
Then, select one or two methods from this article that fit your role, timeline, and resources. A single well-designed case study assessment will give you dramatically more signal than three rounds of unstructured interviews. Add an SJT as a screening stage if you have high applicant volumes and need to filter efficiently.
Finally, define your scoring criteria before you start evaluating candidates, not after. Retrospective criteria shift to match the candidates you liked for other reasons, which defeats the purpose of structured assessment.
Creative problem-solving is trainable and developable, but it is much easier to hire for a strong baseline and develop it further than to try to build it from scratch. Getting the assessment right at the hiring stage pays dividends for years.
